Agree How Failed Notifications Will Be Shown Before Handover

A bilingual scope-review guide for agreeing notification outcome evidence, exception ownership and safe reconciliation before a custom-system handover.

Set the review boundary

Use this suggested workflow practice after the custom system and the notification-triggering business event have already been scoped. The deliverable is a notification-outcome acceptance sheet for handover. It records how a reviewer will identify the event, intended recipient role, intended channel, visible outcome evidence, exception owner, and reconciliation decision. It is not a promise that every future message reaches or is read by a human.

Start with the dated agreed scope and the release or environment reference. Name one notification purpose in operational language: for example, informing an assigned colleague that an agreed job record needs attention. Do not turn this review into a request for new reminders, new message templates, new recipient rules, provider changes, permissions, support coverage, performance testing, or marketing journeys. Record such requests separately for a scope decision.

Use only synthetic recipients and non-production-safe test arrangements approved for the review. Do not send messages to real customers, staff, or live personal addresses as part of this guide. The exercise is about observing and documenting outcome evidence, not about creating a live campaign or changing a live account.

  • Dated scope reference is available
  • Release reference is recorded clearly
  • Synthetic recipient is approved safely
  • Review boundary excludes new design

Describe one event and recipient

Create one sheet row for each notification case being reviewed. Give the case a stable business-event reference, not only a message subject or screen position. The reference might point to an agreed record and event, such as a fictional job record being assigned. It lets a later reviewer connect the notification evidence to the correct business action without guessing from similar messages.

State the intended recipient role before identifying any test address. A role might be dispatch coordinator, reviewer, or assigned field colleague, but use only roles already in scope. Then name the intended channel at the level the system actually exposes, such as email, in-app notice, or another agreed channel. Do not assume that a notification intended for a role proves that a particular person received it.

Write a short acceptance statement with an actor, need, and observable outcome. For example: the handover reviewer needs to find the recorded outcome for an agreed event so that an exception can be investigated without treating an absent message as proof of non-delivery. This keeps the review focused on a user need and a checkable result rather than a broad claim that notifications work.

  • Stable event reference is recorded
  • Recipient role is named clearly
  • Intended channel is stated exactly
  • Acceptance outcome is observable

Define evidence states

Agree the exact labels used on the sheet and do not silently merge them. Queued can mean the system accepted work for later processing. Sent can mean the system passed a message onward. Provider-acknowledged can mean an external delivery provider reported acceptance of a submission. Failed can mean the available evidence records an unsuccessful attempt. Unknown means the available record does not establish a reliable outcome. Use the actual system evidence behind each label; a label alone is not evidence.

For every state, record the visible evidence location and the identifier that ties it to the business event. Evidence may be a timestamped application entry, a provider reference, an error code, or a captured review result where the agreed system makes it available. Record what was observed, when it was observed, and by whom. If no usable evidence location exists, mark the acceptance item unresolved instead of inventing certainty.

Make the limits visible. A queued state does not establish sending. A sent or provider-acknowledged state does not establish that the intended person saw, understood, or acted on the message. A failed state does not explain the cause unless the recorded evidence does so. Unknown is a valid decision state when evidence is incomplete, contradictory, or unavailable.

  • Queued meaning is documented precisely
  • Sent evidence is identified clearly
  • Unknown state remains available
  • Read confirmation is not assumed

Assign exception decisions

Before handover, name an operational follow-up owner for each failed or unknown case. This owner is responsible for taking the agreed next step in the business process, not necessarily for fixing technology. Name a separate decision owner where someone must decide whether the underlying business action needs another communication route, can wait, or should be treated as unresolved. Avoid assigning a team name without a person or role able to act.

Use a simple decision table. When the evidence is failed, preserve the event reference, visible failure evidence, and time observed; then decide whether the business need is still open. When the evidence is unknown, first reconcile the small agreed evidence set before deciding that no notification happened. When evidence is queued, sent, or provider-acknowledged, record the state but do not close a business obligation that separately requires acknowledgement or action.

A resend is not the default remedy. Before any resend is considered, reconcile the original event reference, recipient role, channel, prior evidence, and the business consequence of a duplicate. If the team cannot distinguish a first attempt from a possible delivery, record the uncertainty and escalate it to the named decision owner. This guide supplies no retry procedure and does not authorize live changes.

  • Follow-up owner can take action
  • Decision owner is separately named
  • Unknown outcome requires reconciliation
  • Duplicate consequence is considered first

Use a fictional review case

Fictional example: in a test environment, event JOB-DEMO-042 changes to Assigned. The agreed sheet says its intended recipient role is Dispatch Reviewer and its channel is in-app notice. The reviewer finds a timestamped application record showing Queued and a linked provider reference, but no recorded provider acknowledgement. The test recipient is synthetic and no real message is sent.

The sheet records the outcome as Unknown, not Delivered. The operational follow-up owner checks the agreed evidence locations for the same event reference and finds no later failure record or acknowledgement. The decision owner records that the notification outcome remains unresolved and that the business event should be reviewed through the agreed non-notification path before handover acceptance is closed. No resend is initiated from this review.

This example is fictional and illustrates classification, not a required screen design or provider behaviour. A different agreed system may expose different evidence. What matters is that the sheet preserves the event, observed facts, limits of those facts, accountable people, and the resulting decision.

  • Example event is explicitly fictional
  • Synthetic recipient remains in use
  • Evidence limits are written down
  • No resend is assumed necessary

Complete the handover sheet

Review the sheet with the business approver and implementation contact who can confirm the agreed boundary. For each in-scope notification case, record pass, unresolved, or excluded with a reason. A pass means the agreed evidence and ownership fields can be found and interpreted as agreed; it does not mean a human-read outcome has been proven. An unresolved item should remain visible with its decision owner and next review point.

Keep the completed sheet with the release handover record. Preserve the dated scope reference, test-environment reference, synthetic-recipient statement, case rows, evidence references, observed dates, reviewers, decisions, and open items. This makes later discussion about one notification traceable without pretending the sheet is a support plan or a service commitment.

Stop when the agreed cases have been reviewed. If the review reveals a missing channel, missing status, absent evidence, or a need for new operational controls, record it as an exception or future scope decision. Do not enlarge this handover review into general system acceptance or redesign.

  • Each case has a decision status
  • Open items have named owners
  • Evidence references remain retrievable
  • Future scope is recorded separately
